I think one problem was (aside from some rather poor episodes early on--that pop star one!) that Dushku, who I love, simply isn't a versatile actress. So to build a show around her where ehs'e meant to be extremely versatile is kinda a flawed concept. As the show went on, Enver Gjokaj and Dichen Lachman as the other two main dolls proved MUCH better at really transforming into their different roles.
