What about the "Simple" Act One finale of ANYONE CAN WHISTLE?
You'd need a large-ish cast, but it'd be a great, little-known piece of Sondheim to do.
Great social commentary, and the ending- with the cast being the audience - is just stunning.
It's a scene that makes audiences rather uncomfortable, and most of the issues it addresses are just as prevalent as they were in '62...
And if you've never heard of it, GET THEE TO A MUSIC STORE AND BUY IT!
I'm not sure if this is in the line of what you're looking for, but Mack & Mabel gets progressively darker during Act I; the scene where Mack tries to keep Mabel from going to Paris that culminates with William Desmond Taylor manipulating and pressuring Mabel into snorting "angel dust" is incredibly disturbing, especially since Mabel goes on to sing "Time Heals Everything," one of the most haunting show tunes, IMO. Another scene that takes place years later, with Mack visiting Mabel when she is already a cocaine and heroine addict is very dark and sad as well.
The Mack and Mabel story is dark but the music is anything but. Which is the case with many of the shows mentioned here.
Do the "Evening Prayers"/"And Eve Was Weak" sequence from CARRIE.
