I think one of the biggest upsets would be if Curious Incident wins for Best Choreography. I'm personally hoping for American in Paris there, because goodness that choreography is gorgeous (but I also have a Ballet bias), but I think Curious Incident is definitely the underdog in that category with the caliber of dancing there is this season, but at the same time it's interesting and different, so I could definitely see it pulling in a few votes, and I have a feeling the other shows will split votes between them, so it could end up being a lot closer than it would seem.
I think there's five of them.
1. Ken Watanabe wins Best Leading Actor in a Musical over all the others.
2. Michael Yeargan wins for his THE KING AND I set. (though IMO he deserves it for that ship alone from reports of gasping and applauding.)
3. Bartlett Sher catching lightning in a bottle twice for winning his Best Direction in a Musical award for THE KING AND I.
4. SOMETHING ROTTEN wins for Best Musical over AN AMERICAN IN PARIS and FUN HOME.
5. ON THE TOWN wins for Best Revival of a Musical over ON THE TWENTIETH CENTURY and THE KING AND I.
If Fun Home doesn't win Beat Musical I'll be upset (almost as upset when Billy Elliot beat N2N).
Some of you REALLY don't understand the concept of an upset.
How about this?
Beth Malone pulls the major upset of the season and takes home the Leading Actress prize.
^ I would be thrilled if Beth won. I saw Kelli and Kristin and thought they were both great as well (Kelli maybe a bit better).
I enjoyed Beth's role and FH so much more than On the 20th and King.

Elizabeth Moss over Helen Mirren. The show (Heidi Chronicles) was just ok, but her performance was my favorite of the year.
Sting winning for Best Score.
The only upset I would love to see is Geneva Carr for Lead Actress.
That's pretty far-fetched though.

I know this is not what is being asked, but I was already "upset" that Curious Incident was not nominated for set design. I am not saying it should win but to not be included was a big upset in my mind. (oops..it is nominted, I don't know how I missed that..sorry).
This is an odd year for "upsets" for me. I really don't know how you can compare a big splashy musical with a small intimate one and then deem one better - when they are two separate breeds..so there are bound to be upsets here.
Also the choreography of American in Paris and On the Town were just in leagues of their own - anyone else winning would be an upset to me (but again, these two shows are DANCE shows..and all the others include dance - different breeds, hard to compare).

I'm not sure if this is an "upset" as a minority of people have been predicting her, but I hope Ruthie Ann Miles (THE KING AND I) wins Featured Actress in a Musical. I loved all the performers in FUN HOME, but for me, Emily Skeggs and Beth Malone (Leading Actress, I know) were the standouts. But Ruthie gave a revelatory performance of a familiar character -- and her big song is the highlight in a gorgeous production.
Sting winning for score would be an upset -- and not entirely undeserving in my opinion.

Bartlett Sher will win for The King and I. Sam Gold is the favourite but it's very rare for a Best Musical or Best Revival of a Musical to not win Best Direction of a Musical. Past examples are Sweeney Todd (2006), Urinetown, Swan Lake, Bring in Da Noise, Tommy, Grand Hotel, I Love My Wife, Follies, The Happy Time; so it's not that common of late.
For me, Direction of a Musical has always been the overall prize of the season. It gives an indication of what production Tony voters liked most that year (regardless of whether it was a revival or not) e.g. They probably liked Carousel more than Passion, Show Boat more than Sunset Boulevard, La Cage aux Folles more than Memphis, Chicago more than Titanic etc. and it just seems like Fun Home is not the show that voters liked most this season.
On the other hand, Wheeldon could have a shot at winning if An American in Paris is the real deal with voters; but maybe his name isn't well respected enough in the industry and he is a lock to win Choreography.
For that reason I think Tony voters will play it safe and go with Sher; a well known name in the industry who directed a large scale elegant and classy Lincoln Centre epic revival (something that has always done well in this category).
The announcement that Bombshell will be coming in next season to compete with Hamilton. Now that would be monumental.
Interesting assessment of Best Director, Jay. I'm not sure if Tony voters usually put that much thought into voting, but I liked your analysis nonetheless. I think Best Director is usually a combination of the show they enjoyed the most with the show with the MOST directing. High-concept shows have a great history of winning this category (Pippin revival, Once, Spring Awakening, Sweeney revival, Assassins revival to name a few). I'd like to think this may help Fun Home's chances, as it probably has the most apparent direction.
I don't think 20th for best set design would be an upset in the least. That show was stunning. The upset already happened with Scott Pask not being nominated!

Please keep in mind I know I'm being off based here.
Although I want to see Annaleigh Ashford win for her divine comic performance, I'm thinking that Patricia Clarkson might pull an upset for The Elephant Man. It's a beautiful, memorable performance. Lydia Leonard also has a strong chance too.
I'm also thinking that Bill Nighy might pull an upset in the Lead Actor category. Voters obviously seem to love Skylight and it doesn't look as if Mulligan will beat Mirren, so it will be a way to honor the acting in that show (unless voters think Revival will be enough). Nighy is a veteran actor and that might appeal to voters not comfortable going with a newcomer like Sharp. And he's a beloved character actor who doesn't come with the celebrity baggage of someone like Cooper, who still more than proved himself in Elephant Man.
The Curious Incident and Hand to God guys might cancel each other out. Plus I do wonder if some might hold the fact that Sharp has an alternate against him. Also, in terms of stage time, Boyer is off stage for quite a bit of Hand to God (for many minutes it's Geneva Carr's show).
The voters might go for Cooper, but seems to be resisting giving awards to Hollywood stars (plus, it probably didn't help that he cancelled performances so he could attend the DGAs--I mean, the Oscars, that's understandable, but the DGAs????)
Ben Miles might suffer from Mark Rylance comparisons--although he certainly gives a great performance--understated, giving a slow burn performance that grows in power over 6 hours.

I would ADORE an upset from Geneva Carr! In many ways, she was who I left feeling the most impressed with despite how wonderful and amazing Steven Boyer was as well.
