I wonder if it has to do with our deeper understanding, the second time, of the character?

For me it wasn't a deeper understanding.
Shalhoub was quite fine and I am glad i got to see him in the role, I just felt that Kashani was less wooden. He gave me more hints of emotion. The direction was the same but he just brought more to the character for me. His bench scene is what clinched it for me. Just my opinion. Had he been cast initially he would have deserved a Tony also.

That being said, I saw him twice and thought he was wonderful both times. A very subtle, but deep performance. I got to see it a few weeks ago from the front row, and his reactions to Katrina were so amazing. I’m glad the Tonys showed some of that tonight

And, of course, I wonder how many voters saw Kashani instead of Shaloub? I'm sure the production tried to steer them to his May performances.

Tony Shalhoub had no singing and no lines in the Tony performance and yet I felt his character and what he was feeling anyway.

Myra, he did so much with so little dialogue. So many moments from the show gave me chills, and he was terrific throughout. The moment he talked about his child got strong reactions both times I saw it. He was so great

I saw the show from the balcony both times. Interesting you mention the reactions. I was taken by the close up of her at the end of the performance tonight on the awards. That look on her face. Something i missed from him and what may have gotten him the award. His reactions.

I agree with you. I'm glad they sang that song and showed closeups of Tony Shalhoub. That's something only the premium seats or front orchestra section of the theater can see. First time I saw this show I saw in the mezz and though I could see facial expressions I didn't see the feelings from Tony's eyes! Wow!
I'm still surprised he won though given the competition he had with Joshua Henry, Ethan Slater, and Henry Haddon-Paton. All three can sing and literally give it their 110% each evening. If Dear Evan Hansen was this year, I wonder whether Tony can win against Ben Platt.

Not that he doesn't deserve it, because I loved what he gave and he's always a phenomenal actor, but is his performance the least musical performance to win a Tony Award for Leading Actor/Actress in a Musical? Or even Featured?

And while I can understand some frustration about his character's lack of singing, the award itself is for best PERFORMANCE in a musical. Not best singing performance in a musical.
I loved his performance, as I did HHP's My Fair Lady performance. (Didn't love Henry in Carousel, and can't bring myself to see Spongebob) As TBV was racking up awards through the night, I turned to my son during one of the close up's on Shalhoub and said something like, "Aw, it's so sad that's he's likely to be one of the few losses the show has."

Exactly. My heart was bursting for him by the end of the show. (Don't forget this was also his 4th nomination.)
